I got a call a few weeks ago that started with "I don't know what to do" and a voice that was one octave higher than usual. A client, panicking, staring down a cash flow gap that had her ready to take out a loan just to make payroll.

We got on the phone and I asked her to pull up her last five projects. Fees, actual hours, the real numbers, not the ones from the proposal.

She hadn't. Her effective hourly rate on her "premium" package came out to less than what she pays her part time assistant.

We didn't fix her cash flow problem that day. We found the thing underneath it. That's usually how it goes. The panic shows up as a numbers problem. The actual issue has been sitting quietly under the surface for a year, waiting for someone to do the math out loud.

A cash flow crisis is rarely a cash flow problem. It's usually a pricing problem that finally got loud enough to notice.

Try It:

Pull your last three projects. After expenses, divide the fee by the actual hours it took (not the hours you quoted). That number is your real hourly rate. If it makes you wince, that's not bad news, that's data. Do this before you panic-call anyone, including me.
